A California law firm tracked case status by hand — coordinators watching for new documents and asking colleagues where each case stood. iQonAi built a system that turns unstructured legal documents into structured facts and deterministic case-state updates. In a 30-case live pilot it matched the firm’s documented stage baseline on 26 cases, tracked genuine progression ahead of it on 4, and fell behind on none. Workflow first
Every engagement starts with the business workflow, not the technology. We identify the operational problem, map the current process, and define the decision points and the data each one requires. We establish what success looks like in measurable business terms. Software, automation, and AI are the tools. The workflow decides which of them the system needs.

Marine service dispatch
H2O Club dispatches marine service providers to boaters in need — fuel delivery, towing, mechanical help, and more. On-demand marine support, now serving Lake Havasu. H2O Club reports an average dispatch time under 30 minutes and 500+ boaters helped, as published on their site.

Inbound Lead Qualification System
Lead qualification & routing
BD Auto Detailing (window tint, PPF, ceramic coating) took leads through website forms, email, Facebook, and ad platforms, with no shared surface. Every submission sat waiting for a person to open it, read it, and push it toward sales. Responses could slip for days.
The system pipes all sources into one channel. An agent talks to each lead directly — qualifying the ask, answering questions, and getting them scheduled. When it hits something it can’t resolve, it flags a human instead of guessing.
Since launch in March 2025, the system has processed 1,697 conversations, counted from conversations tracked in the database. It handled 80% without escalation and escalated 20% to a human for quotes, with the first response landing within seconds of form submission. Qualified leads are booked on the calendar and written to the CRM with the job details attached. Sales opens the day with appointments already set, not a queue to sort.

A law firm ran cases by having operations staff track which files were uploaded and ask colleagues for status updates. The firm made money, but had no view of pipeline revenue, case progression, or forecastable indicators.
Six months from start to first production use. The firm changed nothing about how it operates. Documents go to the same place, with no added structure. OCR and document parsing read them, LLMs turn the raw text into structured data with actions attached, and deterministic algorithms use that data to manage cases and produce metrics.
The firm now sees how cases move through the pipeline, when they stall, and what holds them back. That visibility improves forecasting and surfaces which third parties lead to ideal outcomes.
The system is in production on the firm’s live caseload — all new case intake now flows through it, 200+ live cases in its first three months.
